Performance Max (PMax), explained properly.
What is Performance Max?
Performance Max is Google's newest and most automated campaign type. A single PMax campaign can show ads across Google Search, the Display Network, YouTube, Gmail, Discover and Google Maps, all from one campaign, using Google's machine learning to decide where, when and to whom to show your ads.
What you provide
Instead of writing ads for specific channels, you give Google: - **Asset groups:** collections of headlines, descriptions, images, logos and videos. Google then creates and tests ad combinations across all channels automatically. - **Audience signals:** customer match lists, interest signals and custom segments to guide Google's targeting. - **Conversion goals:** what counts as a conversion and, where applicable, its value. - **Budget and bidding strategy:** usually Maximise Conversions or Maximise Conversion Value with an optional target. Google then generates and serves ads across its channels, optimising in real time toward your conversion goal.
Why PMax is controversial
PMax gives Google significant control over how and where your budget is spent. Reporting is less granular than traditional campaigns, and you cannot see exactly which placements or search terms are driving conversions in the same way. This black-box nature divides PPC practitioners.
When Performance Max works well
- **Ecommerce with product feeds:** PMax integrates with Merchant Center and replaces Smart Shopping campaigns for most retailers. - **Lead-gen with strong conversion data:** with robust tracking and steady volume, PMax can outperform manual campaigns. Around 50 or more conversions a month is a healthy base. - **Multi-channel goals:** when you want reach across Search, Display and YouTube without managing each separately.
When to be cautious
- **New accounts with no conversion history:** PMax needs data to learn from, so without it results are unpredictable. - **Tightly defined commercial goals:** if you need precise control over which keywords trigger ads, traditional Search campaigns still win. - **Low conversion volume:** below 30 conversions a month, Smart Bidding cannot stabilise.

Should I switch all my campaigns to Performance Max?
No. Performance Max works alongside traditional campaigns rather than replacing them. Most accounts benefit from a hybrid: Search campaigns for tightly controlled high-intent keywords, and Performance Max for broader reach and cross-channel optimisation.
How do I see what is working inside Performance Max?
Less than you can see in traditional campaigns, deliberately. PMax reporting is more aggregated, with the Insights tab and asset reporting as the main views. Third-party tools and scripts can extract more granular data.
Does Performance Max cannibalise other campaigns?
It can, especially Brand and Search campaigns running on similar terms. Adding brand keywords as account-level negatives, or excluding them from Performance Max, prevents the overlap.
How long until Performance Max performs well?
Two to six weeks typically. The learning phase is longer than traditional Smart Bidding because the algorithm is also choosing channels and creative in real time. Avoid major changes during the first month unless something is clearly broken.
